Retail Digital Platform Reference Architecture – Larkinized
Case Study

Retail Digital Platform Reference Architecture

A national retailer established a reference architecture for omnichannel commerce enabling consistent customer experience across web, mobile, and store.

Client Context

A national retailer with twelve hundred stores and growing e-commerce share needed omnichannel reference architecture so web, mobile, and store systems stopped diverging on promotions, inventory, and customer identity. Larkinized engaged platform engineering and store operations leaders alongside IT.

Challenge

Each channel team shipped features on separate stacks; API duplication exceeded sixty interfaces with overlapping catalog and pricing functions. Peak holiday outages traced to fragile point-to-point integrations. Marketing launched campaigns IT learned about post hoc.

Approach

We defined omnichannel domain boundaries—customer, product, order, inventory—and a target API layer with golden paths for platform teams. Strangler patterns prioritized cart and availability services. Architecture guild embedded in product tribes reviewed ADRs weekly. Heatmaps showed reuse climbing quarter over quarter.

Architecture Decisions

Kubernetes platform standard on cloud; event backbone for inventory updates; GraphQL federation for mobile clients where justified. Legacy POS connected via anti-corruption layer—not direct database reads. Security mandated OAuth and rate limits on all public APIs.

Outcomes

Time-to-market for digital features improved thirty-five percent. API reuse rose from twelve to sixty-eight percent measured by consumer count. Platform teams adopted shared standards within two quarters; store pickup failures dropped measurably during peak.

Lessons Learned

Omnichannel architecture is organizational—guilds and ADRs beat one-time diagrams. Measure API reuse and incident correlation, not diagram completeness.
